Understanding Amazon's Fulfillment Options

Amazon sellers have two primary fulfillment paths: Fulfillment by Amazon (FBA) and Fulfillment by Merchant (FBM). Each comes with distinct tradeoffs in cost, control, and scalability. Choosing the right approach — or the right mix — can have a major impact on your profitability and seller metrics.

Fulfillment by Amazon (FBA)

With FBA, you ship your inventory to Amazon's fulfillment centers. Amazon then picks, packs, ships, and handles customer service for every order. Key benefits include:

  • Prime eligibility — FBA products automatically qualify for Prime, which significantly boosts conversion rates
  • Amazon handles logistics — No need to manage shipping carriers or customer service
  • Scalability — Amazon's network can handle massive volume spikes

The trade-off? FBA comes with fulfillment fees, storage fees (which can spike during Q4), and strict compliance requirements that require careful prep before shipments arrive at Amazon's warehouses.

Fulfillment by Merchant (FBM)

With FBM, you (or a 3PL like 1 Stop Prep) store and ship the product directly to the customer. Amazon provides the marketplace, but you own the fulfillment. Advantages include:

  • More control — You set your own packaging, shipping carriers, and timelines
  • Lower fees for heavy/oversized items — FBA fees scale up dramatically for large products; FBM can be far cheaper
  • No long-term storage fees — You only pay for storage what your 3PL charges, without Amazon's surcharges
  • Better for slow-moving SKUs — Avoid FBA inventory age-related penalties

When to Use FBA

FBA makes the most sense when you're selling small, lightweight, fast-moving products and Prime eligibility is a competitive advantage in your category. It's also a strong choice when you don't want to manage any fulfillment operations.

When to Use FBM

FBM is better when your products are heavy, oversized, or slow-moving. It also gives you more flexibility for custom packaging and allows you to respond faster to listing or inventory issues without being dependent on Amazon's inbound processing times.

The Hybrid Approach: Using a 3PL for Both

Many successful sellers use FBA and FBM simultaneously — listing the same ASIN on both and letting their 3PL handle FBM orders. This provides a fallback when FBA stock runs out, and it protects your listings during Amazon's inbound processing delays.
